Start with the change you need in the business. “We need an AI tool” is a proposed answer, not a sufficiently defined problem.
The question in front of the owner
A dealer group receives a proposal for an AI reporting service. Meanwhile, operations staff are preparing a weekly management pack by copying approved store exports, checking inconsistent fields and writing a summary. The owner wants less preparation work without reducing confidence in the report.
The useful question is: What is the simplest reliable way to produce the report, and who will own it? It is not whether AI reporting is fashionable.
Separate the three possible gaps
A use or training gap
The existing product may already create the required report. Ask a user and the supplier to demonstrate that exact task using permitted sample information. A feature name on a proposal is not enough, but lack of awareness is not proof that another product is needed.
A process gap
The report may be slow because stores name columns differently, fields arrive late or nobody owns the exceptions. AI cannot establish ownership on its own. Standardizing inputs and defining a reviewer may solve more of the problem than another subscription.
A system gap
If useful information is spread across authorized systems and the task needs coordinated retrieval or actions, a technical project may be appropriate. Confirm the available interfaces, permissions, reliability requirements and ongoing support before choosing an implementation.

The decision should leave a record
Record the business question, alternatives, evidence observed, unresolved conditions, owner and next review. A decision to reuse existing capability or postpone a purchase can be useful. It should not be described as realized savings unless the actual financial effect has been established.
The record is short because the thinking is specific—not because the investigation was skipped. That is the distinction between another AI briefing and company-specific executive advice.
